Check out last week's Newsletter for a complete guide on that. β \nIn the world of Digital Transformation, balance Digital Optimization (cost-saving ) and Digital Innovation (new business model) initiatives. Today I will focus on a Framework for Digital Innovation teams only. \nβ \nCraft an inspiring statement capable of motivating your team/organization. As an example, when I led the Design and Digital Product teams at Nextel, we created this guiding statement: \"Telecoms must be sexy.\" It was not just a statement. It was a movement. Create yours! 4// Evaluate if the initiative should belong inside or outside the company \nβ \nEvaluate whether the team should be inside or outside the company, considering the need for speed and synergies with the existing business. \n5// Bring Your Heroes \nβ \nFor some executives in traditional companies, digital innovation is a gamble, and skepticism is a natural part of the process. It is your responsibility to find a way to showcase quick results. The most effective approach is to attract super talents. Though not cheap, their impact is priceless. \nβ \nI particularly enjoy collaborating with former entrepreneurs and top talents from diverse industries. They approach challenges with an open mind, bringing out-of-the-box solutions that can make a significant impact. \nβ \n6// Follow the 2 Pizza Rule \nβ \nHackmanβs Law identifies problems in the process as links of communication between team members. \nβ \nThe Formula: N * (N-1) / 2 \nβ \nWhere N = group size \nβ \nAccording to Jeff Bezos's 2-pizza rule, teams should be small enough to be fed with two pizzas (6 people or 15 links to manage). 7// Organize into Squads \nβ \nI typically have these areas and talents. \nThen break down silos and organize your heroes into agile squads β Think of these squads as small startup-like groups within the company. \nIf you want to understand this step deeper, reply to this email and ask me to send you a video about it. \nβ \n8// Set Success Metrics \nβ \nHigh alignment and high autonomy are the secrets of success.
